But there's a problem no one mentions in the sales demo.
AI doesn't fix broken workflows. It accelerates them.
What happens when you add AI to unstable operations
In unstable workflows—where ownership is unclear, exceptions are handled ad-hoc, and decisions vary by person—AI creates new problems:
- Faster wrong outputs — AI produces results at scale, but if the underlying logic is flawed, you get more errors, faster
- Confident mistakes — AI presents results with certainty, even when the input data or decision rules were garbage
- Invisible drift — AI models adapt, but if no one owns the workflow, no one notices when outputs stop matching reality
- Blame diffusion — "The AI said to do it" becomes a new form of unaccountable decision-making
The pattern we see repeatedly
An organization wants to "implement AI" to solve operational pain. They choose a use case that seems obvious: data entry, customer classification, document processing.
Six months later:
- Teams are manually overriding AI outputs "almost every time"
- The AI is trained on data that doesn't reflect current reality
- No one knows who owns the AI's decisions or exceptions
- Total cost is higher than before, but now spread across "AI vendor," "integration," and "cleanup"
The core issue
These aren't AI problems. They're workflow stability problems that AI exposed and amplified. The organization didn't lack AI—they lacked operational clarity.
When AI actually works
AI works well in operations when:
- The workflow is already stable and predictable
- Someone owns the outcomes and exceptions
- Decision rules are explicit and documented
- There's a feedback loop for when AI outputs are wrong
- The organization can distinguish "AI confidence" from "actual correctness"
In other words: AI works when stability comes first.
The right sequence
- Diagnose stability — Understand where work breaks and who owns what
- Stabilize the workflow — Make decisions explicit, ownership clear, exceptions handled
- Then consider AI — Apply AI to workflows that won't amplify existing chaos
Skipping steps 1 and 2 is how organizations end up with expensive AI projects that require more human intervention than before.
Why vendors won't tell you this
AI vendors sell transformation. They're incentivized to say "yes, AI can solve that" because their business model depends on adoption.
They're not lying—AI often can technically do what they claim. But "technically possible" and "operationally sustainable" are different questions.
The question isn't whether AI can do the task. The question is whether your operation is stable enough to sustain AI-driven outcomes.
